A Monday note that shows where margin leaked and what to reorder

Retailers with stores, a web shop and a marketplace presence have three sets of numbers that never agree. This build reads them together every week, ranks where margin leaked, lists what to reorder before it runs out, and gives store managers an assistant that can answer stock questions and raise transfers.

Background

We have done parts of this for a beauty brand that sells through its own stores, Shopify and Amazon: an inventory and marketplace analysis that found most of the marketplace ad spend going to unprofitable campaigns and stock decisions being made from gut feel. This build turns that one-off analysis into a weekly, automatic process.

Challenge

Promotions run past their end date because the till does not know the campaign has finished. Top sellers sit in one store while another sells out. Marketplace ads spend on search terms that never pay back. Each leak is small; together they take points off the margin every month.

What we build

  • A Monday note written from POS, web shop, marketplace and stock data, in plain English, before the managers arrive: the three decisions that matter this week, then the detail
  • Margin leaks ranked by value: promotion overruns, unprofitable ad terms, stock-outs, return spikes
  • A reorder list based on cover and sell-through, with top sellers protected first
  • Store-by-store view against plan, with the likely reason next to any miss
  • A WhatsApp assistant for store managers: stock questions, transfers drafted for approval, price checks
  • Marketplace advertising checks that pause spend on terms that do not pay back

How it runs

Connectors to POS, Shopify, Amazon Seller Central and the stock system, a weekly data model, Claude for the written note and the assistant, WhatsApp Business API, approval rules so nothing moves stock or money without a person.
